What actually helps is building out a few representative workflows first, measuring their actual execution time under realistic data volumes, then extrapolating from there. Don’t try to forecast from templates. Use templates to understand the pattern, then build your real workflows and measure those.
For the ROI calculation, we factored in the migration cost (about 80 hours of engineering time for us across four workflows), the parallel-system overhead (maybe two weeks of daily monitoring), and the projected monthly savings. The payback period was about six months. After that, it’s pure cost savings.
One thing that helped our case: we benchmarked our old system’s actual costs and traced it back to every workflow. Camunda licensing was eating us—we just hadn’t quantified it clearly. Once we had numbers on what we were actually paying, the business case for consolidating became obvious.

On the migration cost side, you need to account for the fact that your team will be slower on the new platform initially. We thought three weeks of dev time. Turned out to be four weeks because we were learning the platform as we went. Budget conservatively.

What you need is a measurement-based approach. Select three to five workflows that represent the range of complexity in your 40-workflow set—simple, moderate, complex. Implement those first with complete accuracy. Measure execution time over at least two weeks of live traffic. Use that data to estimate average execution costs per workflow type.
For your 40-workflow set, group them by complexity. Apply your measured average costs to each group. That gives you a defensible forecast.
On the ROI side, include:
Direct migration costs (dev hours multiplied by loaded labor cost)
Opportunity cost during parallel-system period
Projected monthly savings based on measured execution costs versus current licensing
Payback period calculation
Most teams see payback in 4-8 months when they consolidate complex enterprise licensing onto execution-based pricing. But that assumes your current licensing is actually expensive. If you’re using per-license models inefficiently, the savings might be overstated.
Templates help with architecture, not cost forecasting. Build a couple production workflows first, measure actual execution time, then extrapolate. Way more accurate than guessing from templates.
