The business team thinks it’s production-ready, engineering knows it’s not, and then timelines blow up.
So the real question: Are people actually deploying workflows that started in a visual builder without significant rework, or is the no-code piece just a faster way to fail and then rebuild?

What actually worked for us was treating the no-code prototype as a requirements document, not as production code. We’d have the business team build it, we’d review it, and then engineering would build the production version using the prototype as a spec. That felt inefficient at first, but it caught assumptions early and reduced rework later.
Depends entirely on your risk tolerance and the complexity of the workflow. Routine stuff works fine. We have invoice approval workflows running in no-code that have been stable for months. But the moment you add conditional logic beyond simple if-then gates, threading across multiple systems, or handling retries, it gets fragile.
What I’d recommend: Start with a medium-complexity workflow as a pilot. Build it in no-code, deploy it to a staging environment for a week with real traffic patterns, and see what breaks. That’ll tell you more than any advice I can give. Most of what breaks is around timing—how long should you wait before retrying? What’s the timeout threshold? Those are business decisions dressed up as technical ones, and they don’t show up until production.
Budget for a rework phase. I’d say 15-30% depending on workflow type. The no-code builder is genuinely useful for capturing intent and validating the happy path, but there’s always production logic that doesn’t make sense until you’re actually running it at scale. Your business team will prototype something they think is solid, and then one edge case shows up that nobody anticipated, or performance becomes an issue when volume increases. That’s when you find out whether your no-code platform handles dynamic scaling or if it hits a wall.
