The technical architecture seems sound. Build a CEO agent that delegates to specialist agents, each handles their part, results flow back. Sounds elegant until I started thinking about enterprise requirements.

Here’s what keeps me up at night: if one agent makes a decision based on incomplete data, how do you catch it? If an agent escalates to the next agent but context gets lost, who’s responsible for the failure? When autonomous agents are making decisions, how do you audit what happened and why? And from a business perspective, if something goes wrong in a multi-agent workflow, whose error was it?

Most just say “agents coordinate autonomously” without explaining how you actually enforce business rules, maintain audit trails, or prevent an agent from making decisions outside its authority.

We built a multi-agent system for expense processing and governance almost broke us initially. The issue wasn’t the agents themselves—it was that nobody had clearly defined what each agent was authorized to do.

Here’s what we did: created explicit authorization schemas. The intake agent can only classify and validate input. The analysis agent can recommend approvals up to $5,000 but anything above gets escalated. The approval agent has final authority. We encoded these rules into the platform configuration.

What actually helped: implementing a decision log. Every agent decision gets logged with its reasoning. When something fails or looks wrong, we can trace exactly which agent made which decision and why. That audit trail saved us during compliance checks.

Governance breaks when you don’t enforce role-based access. We had an agent that could access customer financial data when it only needed to access customer identifiers. Fixing that required implementing strict data access controls at the agent level.

Also, context loss is real. When agents hand work to each other, if context isn’t preserved properly, the next agent operates with incomplete information. We solved this with a shared state system where agents write their findings to a central context store rather than trying to pass information through headers or payloads.

Multi-agent governance should be architected around agent capabilities, not just agent names. Each agent should have explicit permissions defining which systems it can call, which data it can access, and what decision authority it has. When an agent operates outside its capabilities, the platform should reject the action, not log it after the fact.

We implemented a capability system where agents declare what they need upfront. The orchestration layer validates that agents only perform actions within their declared capabilities. This prevents drift where an agent gradually takes on more authority than intended.
