We’re evaluating how orchestrating multiple AI agents might help us handle the cross-functional complexity of a BPM migration. The idea sounds appealing: instead of having humans manually coordinate data analysis, routing, and communications, you set up autonomous AI teams where each agent handles its specialty and they talk to each other.
On paper, this makes sense. A workflow gets triggered, an AI analyst reviews data patterns, another agent decides routing logic, a third handles notifications to stakeholders. Everything happens in parallel instead of us batching work and passing it manually between departments.
But I’m trying to understand the real costs here. When you’re running multiple AI agents within a single workflow execution, where does the time actually go? Is it hidden in the execution pricing model, or are we paying differently when coordination is involved?
Also—and this is the question that keeps me up at night—who actually manages the governance? If AI agents are making decisions about process routing or escalations, how do we maintain control? We’ve got compliance requirements around process visibility and audit trails. I’m not sure how that works when agents are making autonomous decisions.
Has anyone actually implemented this at scale for a real migration, not just proof of concept? What did the actual cost look like once everything was running, including the overhead of managing agent behavior?
We set up a pilot with three AI agents handling our on-boarding workflow—one for document verification, one for eligibility checking, and one for notifications. Here’s what I learned.
First, the coordination overhead is real but not where I expected it. The agents themselves don’t struggle with talking to each other. They hand off data cleanly and the orchestration layer handles that automatically. What takes time is the setup phase: defining what each agent is responsible for, what data they need, how they should handle conflicts, and what happens when one agent’s output doesn’t match what another agent expects.
The execution model charged us for the total runtime—all agents running in parallel got billed as a single execution time block, roughly 45 seconds for our workflow. That was actually cheaper than running it sequentially with separate function calls, so the math worked out.
Governance was the harder part. We implemented approval gates for certain decisions—anything flagged as high-risk by the eligibility agent required human review before notification went out. That meant we had a hybrid model where agents handled the predictable stuff and humans stayed in the loop for edge cases. It wasn’t fully autonomous, but that was actually a good thing because we needed visibility anyway.
Cost-wise, once we dialed in the setup and got past the learning curve, each execution ran around $0.05-0.10 depending on how complex the data was. That was definitely cheaper than having team members manually coordinate the same workflow, even accounting for our time setting everything up.
The coordination overhead doesn’t disappear—it changes shape. You no longer have synchronous handoffs between people, which saves time. But you have to be very clear about decision rules and error handling because agents running in parallel means errors can cascade in ways that sequential human work doesn’t.
In a migration scenario, I’d recommend starting with orchestration for data processing tasks. Have one agent pull data from your legacy system, another transform it to the new schema, a third validate it. That’s mechanical work where each step is fairly isolated. Once that’s working, you can expand to more complex coordination like routing decisions.
For governance, build in checkpoints. Don’t try to make everything autonomous from day one. Have agents do their work, capture their decisions, and then have a layer where those decisions get reviewed—either by humans or by a validation rule set that you control. This keeps you in charge while still getting the speed benefit of parallel processing.
I haven’t seen anyone successfully run a completely hands-off multi-agent migration without it creating compliance headaches. The sweet spot seems to be using agents for the heavy lifting on routine tasks and keeping visibility on anything that touches sensitive data or process logic.
Orchestrating multiple AI agents does save time, but not for the reason most people think. The time savings come from parallel processing reducing total execution time, not from agents being smarter than people. Each agent still needs clear parameters, and if those parameters aren’t well-defined, the agents will make decisions that someone else has to fix.
For a migration specifically, the coordination overhead is manageable if you architect it right. Design your agent team like you’d design a team of specialists: each agent owns a specific responsibility, has clear success criteria, and knows what to do when input doesn’t match expectations. When agent A completes its work, agent B receives explicit structured output—not vague data—so there’s no ambiguity in the handoff.
Governance requires you to think about this upfront. Where do you need approval gates? Where do you need audit trails? Build those into the orchestration, not as afterthoughts. Some decisions can be fully autonomous (data validation, format transformation). Others need human oversight (high-value routing, escalation logic). That hybrid approach gives you speed without creating compliance risk.
The real cost isn’t hidden—it’s just different. Instead of paying for human time across multiple departments, you’re paying for execution time plus the engineering effort to coordinate the agents effectively. For a migration, expect 3-4 weeks of setup to get the coordination patterns right, then steady-state execution costs that are usually 60-70% lower than manual coordination. Just make sure you’re comparing the actual costs of your current process, not a theoretical best case.
