What helped was breaking it into three buckets: platform licensing, environment multipliers, and feature add-ons. Then separately, list out every AI model you actually use—not the ones you might use.
I started tracking actual API consumption for about a month to see what we really needed versus what we thought we’d need. That baseline made it way easier to compare against a platform that says “here’s one price, access to 400 models if you want them.”
The real insight is that your first forecast will be wrong. But once you track it for a quarter, the pattern becomes clear.
The other thing I’d add is that most teams underestimate the integration costs. When you’re pulling data into a workflow that touches OpenAI, you’re not just paying for the model. There’s middleware, error handling, fallback logic. Those costs hide in engineering time.
What changed for us was looking at platforms where the AI models came pre-integrated, not bolted on afterward. The per-instance licensing still stings, but at least you’re not building custom integrations for each model.
TCO gets complicated when you’re layering licensing tiers with consumption-based pricing. One approach that worked for us was modeling three scenarios: conservative usage, expected usage, and peak usage. For each scenario, we calculated what Camunda’s per-instance cost would be, then estimated our AI spend based on workflow frequency.
The key realization was that the per-instance model becomes expensive when you factor in non-production environments. A lot of teams pay for dev and staging instances that sit idle most of the time. If you can consolidate to fewer instances or find a platform that charges per workflow execution rather than per instance, that can shift the math significantly.
From my experience, Camunda’s TCO breaks down into three components: platform licensing (often the smallest piece), per-instance fees across environments (where costs multiply), and operational overhead. The AI model costs sit separately and depend entirely on your workflow volume and which models you use.
I’d recommend building your forecast in layers. First, commit to which environments you actually need and get a firm quote for those instances. Then, estimate your workflow volume and calculate AI model spend based on average tokens per workflow. The delta between that and a unified subscription model becomes your comparison point.
