How do you actually coordinate multiple AI agents across departments when automating complex business processes?

We’re exploring autonomous AI teams and orchestrating multiple agents to handle complex end-to-end processes. On paper it sounds efficient: one agent handles initial analysis, another focuses on compliance checking, another manages notifications.

But I’m thinking about the operational reality. When you have multiple agents working on the same workflow across different departments, how do you actually manage handoffs? What happens when one agent’s output doesn’t match what the next agent expects? How do you debug problems when the failure happens at the boundary between two agents’ responsibilities?

And more importantly, what’s the actual cost structure when you’re running multiple AI agents simultaneously on a complex workflow? Does the coordination overhead eat up the efficiency gains?

Has anyone actually implemented this at any scale? I’m trying to understand whether autonomous AI teams are a legit way to reduce cycle times or if they just shift complexity from execution to coordination.

We deployed two agents last quarter for a complex financial reporting process. One agent pulls data from multiple sources and aggregates it. The second agent validates the data, flags anomalies, and structures it for reporting.

The handoff between them was the hard part. We initially just passed JSON between agents and figured they’d figure it out. Didn’t work. The first agent’s output format didn’t match what the second agent expected, and we spent days debugging that.

What actually worked was building explicit handoff logic. The first agent outputs data in a specific schema. The second agent validates against that schema before processing. Added maybe 20% overhead to the first agent but eliminated 90% of the coordination problems.

The coordination isn’t as hard as we thought because each agent has a very specific job and we pass structured data between them. The real issue is debugging. When something goes wrong, figuring out which agent caused the problem takes time because you’re tracing through multiple layers.
