We get real numbers on how much time it saves, what exceptions require manual intervention, what the maintenance looks like.
Then we forecast from measured baseline rather than assumptions. That gives us enough credibility with finance that they accept the ROI case.
It adds a few weeks to the process, but it turns the business case from speculation into data. That’s worth it.
The defensible model includes these components: direct labor savings (measurable), engineering cost to build (estimate plus actuals), ongoing maintenance cost (percentage of build cost), license and infrastructure cost, and annual refresh cost as requirements change.
Then compare that net against your hurdle rate for ROI. Most organizations want payback within eighteen to twenty-four months.
The gotcha most teams miss: maintenance is usually higher than estimated in year two. Build that in. And engineering opportunity cost is real; if you’re diverting engineers from revenue-generating work, that’s a real cost.
The strongest cases I’ve seen include a baseline measurement (actual time spent on the current process) plus a measured pilot (actual savings from a limited automation) before the full business case is approved.
