We built a solid ROI model for an automation project 6 months ago. It looked great—showed clear payback in 18 months. But now the workflow’s been optimized twice, we’ve added more use cases to it, and the actual performance numbers are different from our initial model. When finance asks about ROI status, I’m not sure if we’re still on track or if the model is just outdated.
I’m realizing that ROI calculators aren’t really “set and forget.” They need to stay current with how the workflow actually performs. But I don’t have a good way to automate that update process or know when the model assumptions have drifted enough to matter.
How do you handle this? Do you rebuild ROI models periodically, or is there a way to make them continuously update based on actual workflow performance data?
We link our ROI model directly to the operational data. Instead of static assumptions, we pull actual cost data and time savings from our automation platform. When we update assumptions, the ROI instantly reflects that. Takes finessing to get right, but it’s worth it.
The way we did it: automated extract of run counts, error rates, and processing times from the platform feeds into our ROI spreadsheet or model. Once a month we review actual vs forecast and update forward estimates. It’s not perfect—some things still need manual input—but the dashboards stay honest.
Rebuilding the entire model every quarter is overkill if you’re pulling real data continuously. We validate assumptions twice a year when business conditions shift significantly. Otherwise the numbers update themselves.
We schedule quarterly ROI checkpoints. Pull actuals from the workflow, compare to assumptions, update the forward projection. If drift is big—like we discover a process now takes 40% less time than we modeled—we adjust the model and re-baseline.
The important part is separating actual results from forward estimates. You can confidently tell finance the actual payback so far and forecast the rest based on current trajectory. We haven’t had to rebuild from zero, just adjust the remaining portion of the projection.
One thing that helps: document your assumptions upfront so you know exactly what changed when numbers drift. We track cost per transaction, time savings per run, error rates. When one shifts significantly, we know why and can adjust specifically instead of guessing.
The drift problem is real and common. We treat ROI models like living documents. Quarterly reviews pull actual workflow metrics and compare to baseline. If performance is better than assumed, great—the payback moves up. If worse, we understand why and adjust forward estimates. We’ve never had to fully rebuild, just recalibrate the remaining timeline.
