Multi-agent orchestration is definitely different from centralized workflows, and yeah, governance is the hard part. We started with two AI agents handling different parts of a data pipeline, and it worked okay because they had clear separation of concerns. But as soon as we added a third agent that needed to coordinate with the first two, things got complicated fast.
What actually worked for us was being very explicit about the handoff points and decision boundaries. We built in checkpoints where one agent would complete its work, log results with metadata, and the next agent would validate that output before proceeding. It’s not fully autonomous in the sense of “fire and forget,” but it’s automated in the sense of “no human intervention needed.”
Audit trails are critical. We log every agent decision, every data transformation, every escalation. That’s table stakes for anything that might need compliance review later.
The governance nightmare mostly goes away if you design the agents to be specialists with narrow scopes rather than generalists that do everything.

The real benefit is staffing. Instead of needing people to manually shepherd workflows through departments, your agents handle the coordination. People oversee and fine-tune agent behavior, but they’re not blocked on execution anymore.
Start with a well-defined, cross-department process that’s currently manual or partially automated. Deploy two or three agents for different stages. See if the coordination structure makes sense before scaling to more complex scenarios.
