Individual agents are straightforward. But the moment you have agent A producing output that agent B needs to consume, and agent C depending on both of them, coordination becomes the actual problem. We had to build a context-passing system and a state management layer that wasn’t trivial.
From a cost perspective, we’re running more API calls than we would with a single monolithic agent because each agent makes independent calls to models. Agent A calls Claude to analyze data, agent B calls Claude to draft text, agent C calls Claude to generate follow-ups. That’s three separate model invocations for work that a single sophisticated agent might do in one pass.
But here’s the thing—quality actually improved. Specialized agents are better at their specific tasks than a generalist agent trying to do everything. So you pay more in API costs, maybe 20-30% more, but you get better results. It’s a tradeoff worth making for critical workflows.
The operational complexity came from error handling. When one agent fails partway through, what happens to the agents downstream? We had to implement rollback logic and compensation workflows. If agent B fails, agent C can’t run, but agent A’s output and any side effects need to be handled properly.
We also discovered quota issues faster than expected. Running three agents in parallel was hitting our API rate limits quicker than we anticipated because each one has its own client library making calls. We had to add request queuing and exponential backoff logic.
If you’re planning this, budget significant time for orchestration infrastructure. It’s not just about building the agents—it’s about building the system that keeps them coordinated and recoverable.
One more thing—governance around which agent is responsible for what. When something goes wrong, you need to know exactly which agent made which decision. We had to add comprehensive logging so we could audit the full execution chain. That’s worth doing from day one because retrofitting it is painful.
The complexity that really hit us was context management. Early on, we had agent A execute, produce some output, then agent B would execute using that output. But agent B didn’t have full context about what A did—just the final result. When edge cases came up, agent B would make decisions that conflicted with what agent A intended.
We had to move to a shared context system where agents document their assumptions and reasoning, not just their outputs. That increased communication overhead between agents but eliminated a lot of weird failure modes.
From a licensing standpoint, I’d push back on the assumption that multi-agent is automatically cheaper. You’re making more model calls, so your usage-based licensing cost is probably higher. But if you’re on a flat subscription model with unlimited usage, multi-agent might actually be better because you’re getting higher-quality results without additional licensing friction.
The architectural problem with multi-agent systems is that they expose the limitations of self-hosted n8n. N8n is good at sequential workflows and parallel step execution within a single workflow.
