I watched a non-technical product manager try to build a RAG flow. She could drag nodes around fine. But she didn’t understand why retrieval matters or how it feeds generation. So she wired everything up, got mediocre results, and assumed RAG didn’t work.
That’s the real friction. Not the UI. Understanding.

Fourth, testing methodology. You need to know whether your RAG system actually works. That requires metrics, a test set, comparison against baseline. Non-technical people often skip this and rely on gut feel.

Primary blocker: domain modeling. Building effective RAG requires understanding how retrieval should work for your specific data and questions. Should retrieval prioritize exact keyword match or semantic similarity? Should it return one document or five? Should it rank by recency? Visual tools can’t answer these questions.
Secondary blocker: data quality assessment. Many teams have documents they think are clean. RAG immediately exposes quality issues. Missing structure, inconsistent formatting, missing metadata. The builder can connect bad data, but retrieval will perform poorly.
Tertiary blocker: expectations calibration. RAG is powerful but not magical. Teams sometimes expect it to work perfectly on day one. When results are mediocre initially, they conclude RAG doesn’t work, rather than iterating.
What visual builders actually solve: the engineering complexity of wiring systems together. They don’t solve the thinking required to design good systems.
Non-technical teams can build RAG. They need training and support in the problem-definition phase, not the interface phase.
