When multiple departments pull ROI data simultaneously, how do you keep the numbers aligned?

We’re scaling our automation program, and we’re hitting a coordination problem. Finance is calculating ROI for headcount reduction. Operations wants to measure productivity gains. IT is tracking infrastructure cost savings. They’re all right, but their ROI calculations don’t align because they’re working from different data sources and different time horizons.

I’ve been exploring the idea of using Autonomous AI Teams to coordinate this—basically, having AI agents pull data from each department’s systems, validate assumptions, and generate a unified ROI report that everyone agrees on.

But here’s my hesitation: I’ve never actually seen cross-department automation work at scale without someone becoming a bottleneck. The data quality is inconsistent, the assumptions conflict, and someone has to be the judge of what’s “true.”

So I’m curious: has anyone actually deployed a system where multiple departments contribute ROI data and you end up with a single, agreed-upon ROI number? Or does it always devolve into arguments about whose data is correct and whose assumptions are reasonable?

More specifically, if you’ve used AI agents or automation to coordinate this kind of cross-team work, how did you handle the validation and conflict resolution?

We tried this about a year ago, and it was messier than I expected. Finance had cost data that IT didn’t trust because they saw us using old salary figures. Operations had productivity metrics that finance didn’t believe because they were estimated, not measured.

The real win wasn’t the AI pulling data—it was forcing a conversation about data definitions upfront. We had to agree: what counts as a cost, what’s a productivity gain, what’s the time window, what’s the risk adjustment.

Once we had those definitions locked down, the AI agent could actually aggregate consistently. But the hard part was that first conversation, not the automation.

So I’d say: use AI agents to enforce consistency once you’ve aligned on definitions. Don’t expect the AI to solve the alignment problem—that’s a business process problem.

I’ve built workflows where multiple teams feed ROI data into a single calculation, and the trick is governance, not technology. You need clear rules: which cost source is authoritative, what assumptions each team can adjust, what triggers a recalculation.

AI agents are good at enforcing those rules consistently. They pull finance costs from the finance system, they pull operational metrics from the ops system, they apply the agreed-upon formulas. But the rules have to exist first.

What I built: each department has a defined data source—finance pulls from the GL, ops pulls from their ERP, IT pulls from their asset management system. The workflow pulls from all three, applies the agreed assumptions, outputs a unified ROI. If data doesn’t exist or conflicts, the agent flags it instead of making a guess.

That transparency actually matters more than having a mystical unified number. The CFO sees exactly where the ROI came from and which assumptions drove it. That builds trust, even if not everyone agrees completely.

We’re currently dealing with this exact problem. Finance says the ROI is X, operations says it’s Y, and IT is somewhere else entirely because they measure infrastructure costs differently.

What we realized: you can’t automate alignment. You can automate aggregation, but the alignment has to happen in the business first. So we built a workflow that pulls all three perspectives, displays them side-by-side, and flags the discrepancies.

AI agent pulls the data, shows the math transparently, and helps us see exactly where the disagreement is. That sounds less efficient than “unified number,” but it’s actually more useful because the stakeholders understand where the friction is and can make decisions about how to resolve it.

Maybe the answer isn’t one unified ROI number. Maybe it’s multiple perspectives understood transparently.

Once you have those rules codified, the AI agent execution is consistent. But building those rules required three rounds of meetings where each team explained their measurement approach. The AI doesn’t figure that out; you do.

After that setup, we refresh the ROI report weekly automatically. The hard work was the definition phase, not the automation.

Cross-department ROI coordination is fundamentally a governance problem, not a technology problem. AI agents are good at executing against agreed-upon rules consistently, but they don’t resolve the underlying conflicts about measurement, assumptions, or priorities.

What makes this work: clear data ownership (who’s the source of truth for each metric), predefined conversion rules (how you translate operational metrics into financial impact), and transparent reporting (showing where each number came from).

Without those things, the AI agent just amplifies the confusion by being very consistent about bad assumptions.

I’ve seen this work in organizations that have strong finance governance and shared accountability for automation outcomes. I’ve seen it fail in organizations where departments operate in silos and ROI is seen as competitive rather than collaborative.

The technology is easy. The organizational alignment is hard.

align definitions first. then automate consistent calculation. AI enforces rules but can’t create them.
