When you build ROI models with no-code, where do you actually hit the limits?

We wanted to build a custom ROI calculator workflow for our automation initiatives, and someone suggested we try building it entirely in a no-code builder instead of handing it off to engineering.

The appeal was obvious: faster iteration, business teams owning their own models, less dependency on engineering. In theory, that solves a lot of operational friction.

But I’m wondering where the limits actually show up. ROI calculations aren’t that complex in isolation—it’s revenue impact minus costs, divide by investment. But the complications come when you need to pull data from multiple sources (finance systems, time tracking, performance logs), clean that data, apply different calculation logic for different business units, handle scenarios where assumptions change, and then expose results that different stakeholders understand.

Has anyone actually built something like this entirely in a no-code platform? And if so, where did you feel the constraints? Was it integrating with your data sources? Was it the calculation logic itself? Or was it trying to maintain and update the model as business assumptions changed?

I’m trying to figure out whether a no-code approach genuinely lets business teams own their automation ROI, or whether we’re just shifting a different kind of technical debt to non-technical people who won’t be able to maintain it.

We built an ROI calculator using a no-code platform for three different business units. Here’s what we learned.

No-code is great for the core calculation logic and for connecting to standard integrations. We pull data from Salesforce, our finance system, and time tracking tools. That part Just Works if your sources have standard connectors.

Where it gets messy is custom business logic. One unit needed week-over-week comparison with seasonal adjustments. Another needed to account for different cost structures by region. These aren’t complex by programming standards, but expressing them in a visual editor? We ended up using a lot of conditional branching that became hard to follow.

The bigger issue was maintenance. Business assumptions change. When they did, the business team would ask us to update the calculator. Half the time they couldn’t find the right places to change values because the workflow was fragmented across multiple nodes. We ended up creating documentation, which partly defeated the purpose of business ownership.

That said, it worked. The calculator is running. Business teams use it. We just learned that no-code works best when the logic is straightforward and when someone still owns maintenance and updates.

No-code ROI models work until you hit one of three walls: complex conditional logic, data cleaning requirements, or multi-source dependencies. Simple calculations? No-code shines. Anything that requires “if this combination of conditions occurs, calculate differently”? You start feeling the limits.

Data cleaning is the real trap. Finance and operations systems spit out messy data. In code, you handle it with string manipulation and data type conversions. In no-code, you end up chaining together fifty transformation nodes because each one does one thing. It works but it’s fragile and hard to debug.

We built a simpler model instead. Now it serves 80% of use cases and it’s maintainable. When someone needs a custom calculation, we do it separately instead of trying to force it into the no-code workflow.

No-code platforms excel at workflow orchestration and straightforward data transformations. ROI models fall into an awkward middle ground. The calculation itself is trivial. The complexity comes from data aggregation, validation, and business rule expression.

The limits typically emerge around: data type handling (especially financial data with precision requirements), complex conditional branching (becomes unreadable quickly), error handling (no-code platforms often struggle with graceful degradation), and version control (hard to track changes to business logic without code).

What works best is segregating concerns: use no-code for orchestration and data pulling, but push the actual calculation logic to a discrete service or component that handles the business rules. That way non-technical teams can manage data flow without owning the mathematics themselves.

No-code handles orchestration. Push complex logic to dedicated services. Hybrid approach works best.

This is a really honest assessment of where no-code hits its constraints, and I appreciate the realistic take.
