Just got out of a budget negotiation with procurement and finance about switching our AI model access from itemized licensing to a unified subscription covering 400+ models. It was painful because they see it as a cost multiplier, and technically they’re not wrong.
Their logic is clear: we use Claude, GPT-4, and Deepseek. Why pay for 400 models we’ll never touch? Just buy those three separately and save money. And on a spreadsheet, they’re right. Three model subscriptions cost less than one all-encompassing subscription.
But the actual workflow cost is different. When we’re building automations, we hit situations where the “right” model for a specific task isn’t one of our three licensed models. Right now, we can’t use it without going through procurement again, which takes weeks. With unified pricing, we just use it. We discover new models that fit our needs better. We experiment without permission gates.

You need actual data. Track for one month: every time your team wants to use a model that isn’t in the approved list and decides against it. Count the request. Estimate what that automation would have done. That’s your business case.
Procurement thinks they’re saving money by limiting choice. In reality they’re creating friction that suppresses automation adoption. If you can show that teams would build 30% more automations per quarter if model choice wasn’t a blocker, suddenly the unified subscription makes financial sense.
The real issue is procurement measuring cost reduction instead of ROI expansion. You’re not trying to save money on models—you’re trying to increase the value you can extract from automation. Different conversation entirely.
Flip the framing: instead of “why should we pay for 400 models,” ask “what automations would we build if we didn’t have to ask permission first.” That shifts the conversation from cost reduction to opportunity capture. Unified pricing is just the mechanism that removes the blocker.
This is exactly the kind of decision where consolidation actually wins but the business case is tricky to frame.
