Why is forecasting automation ROI so hard when you're juggling multiple AI model subscriptions?

I’ve been trying to build a business case for moving our workflow automation in-house, and I keep hitting the same wall: the math doesn’t add up cleanly.

Right now we’re running Camunda for our core processes, but we’re also paying separate subscriptions for OpenAI, Anthropic, and a couple of niche models for specific tasks. Every time finance asks me to project ROI, I have to explain why the licensing costs keep shifting. It’s like trying to forecast with moving targets.

The underlying problem seems to be that every time we add a new workflow or need a different AI capability, we’re either spinning up another subscription or negotiating volume tiers.
