We’re looking at how to coordinate our open-source BPM migration across three departments with very different workflows. One of the approaches being pitched is using autonomous AI agents—basically having specialized agents handle different aspects (data mapping, workflow testing, integration validation, etc.) and orchestrate them together.
The idea is appealing: instead of one person bottlenecking everything, multiple agents work in parallel on their domains and report back.
But I’m genuinely unsure where this actually breaks down. Is orchestrating multiple independent agents actually just pushing complexity around instead of solving it? What happens when Agent A finishes its part and should trigger Agent B’s work but there’s something unusual in the output? Does that cascade into failures, or is the coordination smart enough to handle it?
Has anyone actually attempted coordinating autonomous agents across teams for a project like this? What actually worked, and where did it get weird?
We ran a smaller pilot with autonomous agents handling parallel data mapping and validation tasks during a system migration. The orchestration worked fine for happy path scenarios.
But we hit issues with exception handling. When Agent A produced unexpected output that violated assumptions Agent B was making, there wasn’t really a good escalation path. We ended up adding a lot of manual checkpoints anyway.

The issue with multi-agent coordination for migrations is that migrations are inherently unpredictable. You discover inconsistencies, data’s messier than spec’d, third system behaves differently than documented.
Agents work great for pre-defined tasks with known inputs and outputs. The moment you introduce real-world variation, you need human judgment. So the agents do the mechanical work, but someone still has to validate and make decisions.
We treated our agent setup as an acceleration layer, not a replacement for human oversight. That worked.
