We’re evaluating a move from our current patchwork setup—separate logins for OpenAI, Claude, and a couple others—to a consolidated platform that offers 400+ models under one subscription. Finance wants a business case with projected ROI, and I’m trying to figure out how to quantify the actual time savings beyond just the obvious “fewer logins” angle.
Right now, I can measure direct stuff: costs go down, we have one invoice instead of three, renewal season is simpler. But the productivity side is murkier.
Here’s what I think we could save time on:
API key management – We spend time provisioning keys, rotating them, managing permissions. With consolidated access, theoretically that’s simpler. But how much time are we actually talking? Couple hours a month? A day?
Team onboarding – New people currently have to get credentials from four different sources. One platform means one setup. But our onboarding isn’t that frequent—maybe three people per quarter.
Workflow optimization – If we can see all our AI usage in one place, we might catch inefficiencies faster. But is that actually saving time, or just making things visible that we weren’t measuring before?
Context switching – Engineers currently jump between platforms to test things. Does working in one builder actually reduce dead time? Or is that just a nice-to-have?
The unpredictable stuff – Vendor support, troubleshooting across multiple dashboards, chasing down billing questions. These add up, but they’re hard to measure.
I don’t want to oversell this. If the ROI is really just “10 hours per quarter of admin work,” I want to be honest about that. But I also don’t want to underestimate the compounding effect of not context-switching and having unified visibility.
How have you actually calculated this? Are there frameworks other teams have used that aren’t just guesswork?
We did this exercise about a year ago, and the biggest mistake we made was trying to forecast time savings without collecting baseline data first.
Here’s what I’d recommend: before you make any switch, track your team for two weeks. I mean really track it. How many times do people log into different platforms? How long does it take? When someone needs to test something, how many context switches does that involve? How much time is spent working through vendor quirks or documentation differences?
Once we actually measured it, the numbers were different than we expected. We thought we were losing maybe an hour a week to context switching. The actual number was closer to three to four hours—people were jumping between platforms constantly, and there was this hidden cost of reorienting every time.
For API key management, we were spending about six hours per month on rotation, provisioning, troubleshooting permission issues. Smaller than I expected, honestly. But it still added up.
The bigger win was unified analytics. We could finally see which models were being used where, which ones were underutilized, and where people were over-engineering solutions. That insight alone led to workflow improvements that saved another five to eight hours per month in engineering time.
One thing that sounds small but adds up: documentation burden. When you’re managing multiple vendors, you end up with scattered documentation. Someone asks “wait, how do we handle rate limiting for Claude?” and you have to hunt through multiple wikis or Slack threads. With one platform, that’s usually centralized.
We estimate that saves about three to four hours per month across the team just in “looking for answers” time. Nobody counts that as productivity loss, but it’s real.
For onboarding, yeah, three people per quarter doesn’t sound like much. But multiply that by the setup time—credential provisioning, documentation, testing their access. If each onboarding takes two hours of admin time, you’re at six hours per quarter across multiple vendors. Consolidate to one, you’re at two hours. That’s four hours per quarter or roughly one hour per month saved. Doesn’t sound impressive until you realize that compounds and it frees up space for the person doing onboarding to handle other things.
My advice: don’t just calculate direct time saved. Add up the friction points, even the small ones, because they compound. Also factor in the time saved from having one vendor support line instead of three. We were handling vendor escalations quarterly—could be an hour, could be a day depending on the complexity. With one vendor, that’s at least simpler.
Here’s the thing nobody talks about: the value of stable, predictable costs means engineering can stop doing “cost optimization firefighting.” Right now, someone probably monitors each vendor’s usage and occasionally says “we need to rein in OpenAI calls” or “Claude pricing went up.” That’s context that distracts the team.
With one predictable subscription, that mental load goes away. Is it worth quantifying? Probably not in strict hours. But it’s real value.
The practical way to forecast this: map out your current workflow from a time perspective. When someone writes an automation that uses AI, how long does it take from “I have an idea” to “it’s running in production”? Include ideation, documentation lookup, setting up access, testing across different tools, debugging.
Then estimate how much of that time is overhead that disappears with consolidation. Usually it’s 10-20% of the total workflow time, assuming you’re not making major architectural changes.
For most teams, consolidating from three to five vendors saves somewhere between four to twelve hours per month in overhead. The range is so wide because it depends on your team’s current process and how chaotic your current setup is. A well-organized team with clear processes might only save four hours. A team that’s scattered across multiple vendors with inconsistent documentation might save twelve.
One framework that works: calculate the monthly cost of software engineer time, then estimate the percentage of their month spent on non-development activities related to multi-vendor management. API provisioning, documentation wrangling, support escalations, research into which tool to use for which job. For most engineers, that’s probably 5-10% of their time.
If you have five engineers spending 7% of their time on this, that’s 17.5 hours per week. Even at a blended rate of 50 dollars per hour (loaded costs), that’s 875 per week or 45,000 per year just in friction from managing multiple vendors.
That calculation usually makes the business case pretty clear, because it often shows you’re essentially paying tens of thousands per year just in wasted context switching and admin overhead.
Fair warning: the time savings are real, but they’re not usually enough to justify a platform switch on their own. The real ROI case comes from consolidating costs while not losing functionality. Then the time savings are a bonus.
