Orchestrating multiple AI agents in self-hosted n8n—where does complexity actually become a cost problem?

We’re exploring the idea of building autonomous AI agents that could coordinate on end-to-end business processes. The concept is compelling: instead of building one monolithic workflow, you build teams of AI agents that each handle a specific piece of the process and pass work between them.

But I need to understand the operational reality. When you’re orchestrating multiple AI agents, each making decisions and calling different models, where does the complexity start becoming expensive?

I’m thinking about a few specific concerns: first, does coordinating multiple agents require more sophisticated infrastructure than a simple workflow platform? Second, if each agent is making API calls to different AI models, does that multiply our licensing costs? And third, what happens when one agent fails or makes a decision that breaks the downstream workflow?

I’ve also been wondering about governance. If we deploy autonomous AI agents on our self-hosted installation, how much oversight can we actually maintain? Can we still audit what decisions the agents are making, or does going to multi-agent systems mean we lose visibility into the process?

From a financial perspective, I’m trying to understand whether autonomous AI teams actually deliver cost savings compared to simpler automation, or whether we’re just trading one type of complexity for another expensive kind.

We built a multi-agent system for our customer support process. Three agents: one handles complaint routing, one handles resolution research, one handles escalation decisions. Sound simple? It got complicated fast.

Governance-wise, we can audit every decision because we log everything. But auditing a multi-agent system is harder than auditing a simple workflow. You need specialized tooling to track which agent made which decisions and why. That’s not built-in—you have to build it.

Where the actual cost became apparent: we had 8 different agents in our system by month three. Maintaining them became like maintaining 8 microservices. Each one needed testing, each one had its own failure modes. The operational overhead exploded.

You’ll need better logging, better monitoring, and probably better error handling than a simple workflow requires. That’s where the real expense emerges.

Multi-agent orchestration works well for processes where you genuinely need parallel decision-making. It becomes expensive when you’re trying to replicate what sequential workflows already do. The break-even point is usually when you’re eliminating 1-2 FTEs of work through true autonomous decision-making. Below that, the coordination overhead exceeds the benefit. From a governance perspective, audit logging needs to be designed in from the beginning. It’s difficult to retrofit. Make sure your platform choice supports detailed execution traces for each agent’s decisions.
