Some workflows take two days to build in one platform and five days in another. How do you factor that into ROI when you’re comparing, say, Zapier versus something more customizable but steeper? The time-to-implementation directly affects your payback period.
Also, there’s the question of what happens when you want to modify a workflow six months in. If you chose a platform because it was “easy to use,” but modifying things requires pulling in specialists, your long-term maintenance costs look very different than short-term implementation.

I’d recommend building three scenarios for each workflow: the happy path where the platform handles it naturally, the realistic path where you need to customize, and the difficult path where you end up fighting the tool. Calculate time and cost for each scenario. Weight them by probability.
That approach actually captures the implementation friction instead of hiding it under “best case” assumptions.

Factor in learning curve, platform-specific quirks, and maintenance overhead. Fast implementation doesn’t guarantee low long-term costs. Test with real workflows first.
The customization work you’re worried about often comes from platforms that aren’t flexible enough to handle your actual workflows without heavy modification.
I’ve found that platforms with stronger automation building capabilities—especially ones that let you generate workflows from descriptions—end up having lower customization costs in practice. You describe what you need, the tool builds something close to right, then you make small tweaks.
Compare that to platforms where you’re starting from scratch or heavily modifying templates every time. The ROI math changes significantly when your setup time drops and your modification time is mostly small refinements.
